The $154 Million Question: Can AI Fix Fashion’s Waste Problem or Make It Worse?

ZOZO’s acquisition of Lyst brings fashion discovery and measurement technology under one group. Whether that translates into less waste depends on what the business chooses to optimise.

Fashion does not lack innovation. It struggles to align innovation with the problems it needs to solve. Online shopping has become increasingly sophisticated at helping people find something to buy. The harder task is helping them choose something they will keep. Returns, inaccurate sizing and excess inventory expose the distance between those two ambitions.

ZOZO and Lyst have the ingredients to explore that relationship. Whether they choose to make waste reduction an explicit objective remains the question.

ZOZO’s $154 million agreement to acquire Lyst, announced in April 2025, brings that tension into focus. The deal was presented as an opportunity to transform fashion discovery through AI and technology. At the time of the announcement, Lyst reported connecting 160 million shoppers annually with 27,000 premium and luxury brands and retailers. Its platform uses shopping data and artificial intelligence to help people navigate an enormous product selection. That makes it a powerful intermediary between consumer interest and purchase.

Discovery, however, shapes demand as well as responding to it. Recommendations can help shoppers find relevant products, but they can also encourage purchases that were never planned. A platform may become better at predicting desire without becoming better at reducing waste.

ZOZO adds another dimension. Alongside its retail business, the group has developed measurement technology, including the ZOZOFIT 3D body-scanning service. Bringing fashion discovery and measurement expertise within the same group creates possibilities for more informed shopping. The potential is nevertheless worth examining. More reliable guidance on fit could reduce some avoidable purchases and returns. Better information about why customers keep or reject products could also help brands improve sizing, product descriptions and inventory decisions.

Each benefit depends on how the information is used. Demand signals could support more careful production planning, or encourage brands to produce more of whatever is gaining attention. Personalisation could help someone find one suitable garment, or persuade them to buy several.

This is the central tension in fashion’s use of AI. Improving the efficiency of an individual transaction does not necessarily reduce the impact of the business as a whole. A lower return rate could coexist with a rising total number of returned garments if sales grow sufficiently.

Fit also addresses only part of the problem. Shoppers return clothes for reasons that include quality, appearance, delivery and changing their minds. Measurement tools cannot resolve all of those issues, and they cannot compensate for products that fail to meet expectations.

For the acquisition to become a meaningful sustainability story, the evidence would need to extend beyond engagement and sales. Relevant measures would include return rates alongside absolute return volumes, the reasons for returns, the fate of returned stock and changes in unsold inventory. Any environmental claims would also need to account for the effects of increased purchasing.

Those measures would help distinguish a more convenient shopping experience from a less wasteful one.

The opportunity lies in connecting what people discover with what they actually use and keep. That requires commercial decisions as much as technical capability: rewarding accurate recommendations, improving product information and allowing customer feedback to influence buying and production.

The $154 million deal offers a useful test of fashion’s technological ambitions. AI can make shopping more precise. Turning that precision into lower environmental impact will require targets, measurement and accountability.
